Lean Canvas Example: Local Services Marketplace

A two-sided marketplace matching homeowners with vetted local tradespeople in one city.

Marketplaces make good Lean Canvas examples because the problem block has to be written twice — once for each side — and the two problems are rarely symmetrical.

Note that the unfair advantage here is honest about being unbuilt. At pre-launch that is the correct answer, and writing it down converts a vague worry into a concrete objective.

1

Problem

  • Homeowners cannot tell a good tradesperson from a bad one before hiring
  • Getting three comparable quotes takes a week of phone calls
  • Existing alternative: asking neighbours, or a directory site full of paid listings
  • Tradespeople lose unpaid hours quoting for jobs they never win
2

Customer Segments

  • Homeowners aged 30-55 in one target postcode
  • Early adopters: people mid-renovation, actively frustrated
  • Supply side: sole traders and two-person firms without marketing
  • Buyer and user are the same person
3

Unique Value Proposition

  • Three vetted quotes for your job within 48 hours, or you pay nothing
4

Solution

  • Job posting form with photo upload
  • Manual vetting of every trade for the first 100 (concierge)
  • Quote comparison in one view
  • Escrowed payment released on completion
5

Channels

  • Local Facebook groups and neighbourhood apps
  • Leaflets at builders' merchants for the supply side
  • SEO on 'trade + postcode' searches
  • Referral credit after a completed job
6

Revenue Streams

  • 12% commission on completed job value
  • Average job value assumed at £850
  • Featured placement for trades, £40/month (later)
7

Cost Structure

  • Two founders' time, full-time
  • Vetting and insurance verification, roughly £15 per trade
  • Payment processing at 1.8%
  • Local marketing, £1,200/month
8

Key Metrics

  • Jobs completed per week (the liquidity number)
  • Percentage of posted jobs receiving 3+ quotes within 48h
  • Repeat homeowner rate at 6 months
9

Unfair Advantage

  • None yet
  • Building toward: verified review corpus that cannot be bought
  • Building toward: density of vetted trades in one postcode

What this canvas reveals

  • The existing alternative for homeowners is a neighbour recommendation, not a competing app — that is who you actually have to beat.
  • Starting in one postcode is a deliberate constraint: liquidity in a small area beats thin coverage across a city.
  • Break-even is stated in jobs per week, which makes the model immediately falsifiable.
